As production planning manager for Milliken's carpet business, I developed what was later called just-in-time scheduling. The concept was to order raw materials for delivery as close as possible to the time they would be needed. We already had work-in-progress inventories at very low levels. The initial goal was to reduce inventory. The effort was successful; however, we found that the biggest benefit was in increased quality. With low raw materials inventory, incorrectly processed materials could not be hidden away for later reworking. Futher, there was no spare inventory to make up for mistakes, so everyone realized it had to be done right the first time.
